Worked examples

Example 1: Small general-trade FMCG distributor

₹15,00,000 monthly sales at a 6% margin, 25 stock days, 21 credit days, ₹55,000 monthly operating expenses, ₹2,00,000 security deposit and ₹3,00,000 of infrastructure.

Sits under the 25–40% dairy band despite excellent 6-day stock rotation, because receivables are more than double the stock value. In dairy, collections — not stock — are usually the binding constraint.

Why distributor ROI is not the same as margin

Margin tells you what you earn on a sale. ROI tells you what you earn on the money you have locked up. Two distributors can both run on a 5% margin and be in completely different businesses: the one who rotates stock every 15 days and collects in 20 days earns roughly twice the return of the one holding 30 days of stock against 45 days of credit. Same margin, same turnover, half the ROI.

This is why brands assessing a distributor appointment look at ROI rather than turnover. Turnover can always be bought by extending more credit — and a distributor who buys turnover that way is quietly destroying their own return while the topline looks healthy. ROI is the number that catches it.

It is also why 'ask the company for more margin' is usually the wrong response to poor returns. Margin is the lever you control least. Stock days and credit days are almost entirely within your control, and they move ROI harder.

What counts as investment

Most distributors under-count their investment, which flatters the resulting ROI. There are four components and all four belong in the denominator.

Stock at cost. The value sitting in your godown, valued at what you paid, not at selling price or MRP. Receivables. Money retailers owe you — cash you have already paid the company for and cannot use. Security deposits. Amounts lodged with the company against the distributorship. Infrastructure. Godown advance, racking, delivery vehicles, computers, cold-chain equipment for dairy.

Leaving out receivables is the single most common mistake in distributor ROI calculations, and on typical Indian credit terms it can overstate ROI by 40% or more. A distributor doing ₹40 lakh a month at 21 credit days is carrying roughly ₹28 lakh of receivables — frequently more than the stock in the godown.

What good looks like by category

General-trade FMCG distributors in India target 20–35% annual ROI. Dairy runs higher at 25–40%, because stock turns in days rather than weeks and the velocity more than compensates for thin 2–5% margins. Personal care and cosmetics reach 30–50% on the strength of higher margins, though rotation is slower and the range is deeper.

The apparent paradox — that the lowest-margin category earns among the highest returns — is the whole point of ROI. Dairy at a 4% margin turning stock 24 times a year beats personal care at 9% turning six times. Velocity is worth more than margin in this business, and it is the reason the calculator asks for stock days rather than just margin.

If your calculated ROI lands below 15%, the diagnosis is almost never margin. It is slow-moving SKUs inflating average stock days, or collections drifting past agreed terms. Both are visible in the working capital breakdown the calculator produces.

The levers that actually move ROI

Stock turnover. Every additional turn per year adds roughly 3–5 percentage points of annual ROI. Cutting average stock holding from 30 days to 20 releases a third of your stock investment without needing a rupee of extra margin.

Collections. Reducing the average collection period from 45 days to 25 improves ROI by 8–12 percentage points. This is usually the fastest available win because receivables are pure blocked cash earning nothing at all.

Expense leverage. Salaries and vehicle costs scale in steps, not smoothly. Pushing more throughput through the same team and the same vehicle lifts net profit disproportionately, which is why ROI often improves as a territory matures even when margins compress.

Systems. Distributors moving from manual registers and spreadsheets to a distribution management system typically see ROI improve 20–30%, driven by tighter stock control, faster collection follow-up, and the elimination of scheme leakage that manual reconciliation cannot catch.
